AI Software for Law Firms: Should You Buy or Build?

Already pay for LEAP or Smokeball? See whether custom AI fills the gaps practice management software can't, and when building is actually worth it.

Most Melbourne law firms and conveyancers already pay for practice management software like LEAP, Smokeball, or Actionstep. These platforms handle matter management, document templates, trust accounting, and some workflow automation. So when someone mentions "AI automation" for your firm, the natural question is: don't we already have that?

The answer is: partly. Practice management software automates the paperwork. Custom AI automation handles the conversations and the follow-up that happen before and after the paperwork. They solve different problems, and most firms need both, not one or the other.

The quick verdict

If your firm's bottleneck is document generation, matter setup, and trust accounting, your practice management software already covers it. Push harder on the features you're already paying for before buying anything new.

If your bottleneck is slow client intake, chasing incomplete documents, after-hours enquiries going unanswered, or re-typing information from emails into your practice management system, that's where custom AI automation earns its keep. Your software wasn't built for that.

What practice management software does well

Platforms like LEAP and Smokeball are genuinely good at what they do. They've spent years building:

  • Document automation: Generate a contract or transfer from a template with matter data merged in. This is mature, reliable, and probably already part of your workflow.
  • Matter management: Track matter status, key dates, and deadlines with automated reminders.
  • Trust accounting: Compliance-ready trust and office accounting without spreadsheets.
  • Some workflow triggers: When a matter opens, create a task list. When a document is signed, notify the fee-earner.

If you're not using these features fully, you're leaving value on the table that you've already paid for. Most firms use maybe 40% of what their practice management software can do.

Where practice management software hits a wall

The wall is everything that happens outside the software. Here's what it can't do:

It doesn't answer client questions at 7pm on a Tuesday. A conveyancing client emails asking "what do I need to bring to settlement?" after hours. Your software doesn't respond. The client waits until morning, or googles it, or asks a friend who tells them something wrong.

It doesn't chase missing documents intelligently. Your software can flag that a document is missing, but it can't send a personalised follow-up email that references what's already been received and what's still needed, then adapt when the client replies with a partial submission.

It doesn't capture intake information from a phone call or web enquiry and pre-fill a matter. Someone fills in your website contact form or calls the office. A staff member types the details into an email, then re-types them into the practice management system when the matter opens. The software doesn't bridge that gap.

It doesn't prioritise leads. Three enquiries come in on a Monday morning. One is a $12,000 commercial lease matter. One is a simple $800 title transfer. One is someone tyre-kicking. Your software treats them all the same. Custom AI can triage by matter type, urgency, and value.

What custom AI automation does well

Custom AI automation sits in the gaps between your client and your practice management software. It handles the unstructured, conversational, follow-up work that software isn't built for.

Intelligent intake: A client fills in a web form or sends an email. The AI extracts the relevant details (property address, transaction type, parties, timeframe), structures them, and drafts a matter summary ready for a fee-earner to review. No re-typing.

Automated document chasing: The AI sends a personalised checklist to the client, tracks what's been received, follows up on what's missing, and adapts its messages based on the client's responses. If a client uploads a partial set of documents, the AI acknowledges what's there and asks for the rest.

After-hours enquiry handling: A conversational AI agent answers common questions (settlement process, what ID is needed, how long a typical conveyancing matter takes) on your website or via SMS, and captures the enquiry for follow-up the next morning.

Lead triage: When an enquiry comes in, the AI categorises it by matter type and urgency, and routes it to the right person. High-value matters get flagged. Tyre-kickers get a polite "here's our pricing" response.

Where custom AI automation hits a wall

It doesn't replace your practice management software. It doesn't do trust accounting, document generation, or compliance. It's a layer on top, not a substitute.

It also needs maintenance. When your fee structure changes, or you add a new service type, or a regulator updates a requirement, the AI's knowledge needs updating. This isn't set-and-forget.

And for very small firms (one or two fee-earners, a handful of matters a month), the volume may not justify the setup cost. If you're doing 10 conveyancing matters a month and your admin is under control, the ROI isn't there yet.

The comparison

| Factor | Practice management software | Custom AI automation | |---|---|---| | What it automates | Documents, matters, trust accounting, compliance | Intake, document chasing, after-hours enquiries, lead triage | | Upfront cost | Already paid for (subscription) | $2,000 to $6,000 setup (estimate) | | Ongoing cost | $100 to $300/month per user (typical) | $100 to $300/month for AI platform and maintenance | | Time to see value | Immediate (if you use features you're ignoring) | 2 to 4 weeks to build and deploy | | Who maintains it | The software vendor | Your automation agency or in-house | | Best for | Document-heavy, compliance-driven legal work | Firms losing leads or drowning in intake admin |

How to choose

Start with your software. Spend a month pushing the features you're already paying for. Set up the workflow triggers, the document templates, the automated reminders. If that solves your bottleneck, you're done.

Add custom AI when the bottleneck is outside the software. If you're losing after-hours enquiries, re-typing intake data, or spending hours chasing documents, that's not a software feature gap. It's an automation gap. Custom AI fills it.

Don't replace, layer. The firms that get the most value run practice management software for the legal work and custom AI for everything that happens before and after. The AI feeds clean, structured intake data into the practice management system, and the practice management system handles the compliance and document side.
